WHAT IS 3SAH?

3SAH (Three Steps Ahead) is a proprietary intelligence system built for operating in environments where the signals that matter most arrive before the analysis is obvious, and where acting on them requires more than intuition.

It is not a consulting methodology. It is not a management framework. It is an operating system — a set of structured instruments for signal detection, situation analysis, and strategic action that runs continuously rather than episodically.

The system has one governing idea: the people who move early are not luckier than the people who react. They are reading different inputs, at a different level of abstraction, through a more disciplined structure. That structure can be built. It can be taught. It can be run.

THREE LAYERS

3SAH operates across three sequential layers:

SENSE — Signal Intake
The intake layer. Raw observations — events, statements, regulatory moves, market shifts, technology announcements — are captured, classified, and converted into structured signals. Every signal receives an IABTA analysis: Intent, And (context), But (tension), Therefore (move), And Then (prediction). The SENSE layer does not summarize the world. It reads what agents are doing, infers why, and predicts what comes next.

SYNTHESIZE — Situation Analysis
The analytical layer. Individual signals aggregate into Situation Complexes (SCX) — structured tension fields tracking how multiple agents interact around shared pressures. Themes emerge when three or more signals share the same underlying tension. The SYNTHESIZE layer produces Portfolio Intelligence across six active domains: Geopolitical Security · AI & Tech Power · Monetary Order · Resource Security · Health & Longevity · Biosecurity.

STRATEGY — Action Planning
The intervention layer. The ROLOS Strategy Tree converts analytical intelligence into executable position. Which tensions demand full commitment? Which leverage points move the system? What sequence of moves holds up when conditions shift? The STRATEGY layer connects the analytical output to specific, falsifiable action.

THREE MOTTOS

Sense Early. The window for high-leverage action is widest before a situation has resolved into consensus. The signal that reaches you before the headline is the most valuable signal you will ever receive. 3SAH is designed to catch it.

Move What Matters. Not everything that is urgent is important. Not everything that is important is urgent. The system's first discipline is classification — moving resources only to tensions that pass the relevance threshold.

Pull the Smart Levers. Small interventions in the right place produce disproportionate change. Large interventions in the wrong place produce noise. The system maps where leverage lives.

KEY INSTRUMENTS

IABTA — The Atomic Narrative
Every signal in 3SAH is interpreted through a five-part structure: Intent (what the agent is trying to achieve) · And (the context that makes the signal meaningful) · But (the structural tension blocking the intent) · Therefore (the move being made) · And Then (a falsifiable prediction with a disconfirmer). IABTA converts observation into prediction. Without it, signals are news. With it, they are intelligence.

OBSERVE — The Intelligence Register
The master register of the 3SAH system. Structured as: Portfolio → Situation Complex → Topic → Watch. Currently running: 6 portfolios · 17 active situation complexes · 51 active topics · 50+ watch items. Every incoming signal is registered, classified, and linked to an active theme before it is acted on.

GRIP — The Tension Triage Protocol
The decision instrument. Once a tension is detected and analyzed, GRIP determines what to do with it: DROP, ACCEPT, REFRAME, CONTAIN, or SOLVE. GRIP is the point where intelligence becomes decision. It is the subject of the first book in the Three Steps Ahead series.

The SNAP Framework — The Intervention Map
System · Network · Attitude · Position. The four control surfaces where deliberate intervention changes outcomes. SNAP locates where force should be applied and which lever type (KLP · KIP · KBP · KMP) produces the highest return per unit of energy committed.

THE ORIGIN

3SAH was not designed in advance. It was assembled under operational pressure across three decades and only crystallized as a system after years of testing against reality.

The architectural habit came from KPMG's EDP Audit practice in the early 1980s: examine how systems actually behave, not what organizations believe about them. The frameworks followed over two decades in food industry operations — Theory of Constraints, OODA, SNAP, PGM — tested against real conditions: supply chain crises, retailer power plays, biosecurity shocks, commodity volatility, regulatory battles.

The crystallization happened under five simultaneous systemic shocks at VION N.V. (CEO, €5.5B European protein company): COVID, African Swine Fever in Germany (≈30% supply drop), the Ukraine war (feed and energy detonation), EU nitrogen and CO₂ policy, and China tariffs on EU pork. None of the standard frameworks could steer through all five at once without losing direction. 3SAH was the response to that gap.
